Most ERP business cases fail in one of two ways: costs that leave out internal effort and support, or benefits that nobody owns or can measure. This calculator fixes both. Enter costs by category and year, list benefits with an accountable owner, a confidence rating and a measurement method, and set your discount rate and contingency. The workbook risk-adjusts benefits by confidence, builds a five-year cash flow, and calculates NPV, ROI, simple and discounted payback on the Summary sheet. Useful for CFOs, program sponsors, ERP consultants and PMOs preparing an investment case or refreshing one before a phase-two decision.
What's inside
- Assumptions: Global inputs. Formulas reference rows 5-9, so change values but do not move these rows.
- Costs: All program and run costs by year. Year 1 is the implementation year. Illustrative figures.
- Benefits: Benefits by year with owner and confidence. Risk-adjusted totals use the Assumptions factors.
- Cash Flow: Calculated. Costs include contingency; benefits are risk-adjusted. Do not edit except year labels.
- Summary: key numbers calculated automatically from your data
- Drop-down lists, worked example rows and formulas you can rely on
How to use it
- Open 'Assumptions' and set your discount rate (ask finance for the hurdle rate or cost of capital), cost contingency, and the realization factors for High, Medium and Low confidence benefits. Keep these five rows in place because formulas point to them.
- On 'Costs', replace the illustrative lines with your own. Year 1 is the implementation year. Include internal staff backfill, training, data migration, integrations, subscriptions and ongoing support, not just partner fees.
- On 'Benefits', enter each benefit with a named business owner, a confidence rating, and how it will be measured. Only include benefits the owner agrees to sign up to.
- Keep benefits in Year 1 at zero or close to it unless go-live happens early in the year. Ramp benefits up over Years 2 and 3 to reflect stabilization.
- Do not edit 'Cash Flow'. It sums costs (plus contingency) and risk-adjusted benefits by year, then calculates net, cumulative and discounted cash flows.
- Read the Summary: NPV, ROI, payback and the share of benefits rated Low confidence. If most of the value sits in Low confidence benefits, strengthen the evidence before presenting.
- Run a downside case by saving a copy and lowering the Medium and Low realization factors, then present both cases to the steering committee.
