Choosing an ERP product and an implementation partner is one of the most expensive decisions a business makes, and it is often driven by the best demo rather than by evidence. This workbook gives your selection team a structured, defensible process. Define weighted criteria and must-haves, score up to three shortlisted vendors on a 1 to 5 scale, log every scripted demo scenario with its outcome, and capture reference-call findings. Formulas calculate weighted scores, flag weak scores on must-have criteria, and name the leading option on the Summary sheet. Built for ERP program sponsors, project managers, solution architects and procurement leads running a vendor or partner evaluation.
What's inside
- Criteria and Weights: Define evaluation criteria, what a strong answer looks like, and weights that total 100%.
- Vendor Scores: Score each vendor 1-5 per criterion. Weighted scores calculate automatically (maximum 5.00).
- Demo Script Log: Record each scripted demo scenario per vendor and how it was delivered.
- Reference Checks: Capture reference-call findings. Use at least two references per vendor or partner.
- Summary: key numbers calculated automatically from your data
- Drop-down lists, worked example rows and formulas you can rely on
How to use it
- Start on 'Criteria and Weights'. Replace the illustrative criteria with your own, keep IDs unique (C01, C02...), and make sure weights total 100% (check the Summary sheet).
- Mark a criterion as a must-have only if a low score would disqualify a vendor on its own. Keep must-haves to a handful.
- Rename the Vendor A/B/C headers on 'Vendor Scores' to your shortlisted vendors or partners, then enter each criterion ID. Criterion name, category, weight and must-have flag fill in automatically.
- Score each vendor 1 to 5 against the 'What good looks like' description, only after a scripted demo or evidence review. Write a one-line rationale for every score so the decision can be audited later.
- Log every scripted demo scenario on 'Demo Script Log'. Record whether it was shown in standard, needed configuration or needed customization.
- Run at least two reference calls per vendor and record them on 'Reference Checks'. Ask about delivery against plan, partner team continuity and post go-live support.
- Review the Summary: total weight, weighted scores out of 5, weak must-have scores and demo customization counts. Use it as the starting point for the steering committee decision, not as the decision itself.
Who it's for
