Free

Free Excel workbook. A ready-to-use RACI matrix with built-in checks for exactly one Accountable per activity, a roles and people register, and a workload summary by role. Download it, add your project details and use it today: no sign-up for software, no paywall.

Clarify who does what on any project with this RACI matrix template. List activities and deliverables by phase, then assign Responsible, Accountable, Consulted or Informed for eight common project roles, which you can rename to suit your team. Built-in formulas flag any row without exactly one Accountable or without a Responsible, so gaps and overlaps surface before they cause delays. The Roles and People sheet maps each role to named people and backups, and the Summary shows each role's accountability and workload. Ideal for ERP and digital transformation programs, PMO setups and new teams.

What's inside

  • RACI Matrix: R = Responsible (does the work), A = Accountable (one owner, signs off), C = Consulted (two-way input), I = Informed (kept up to date).
  • Roles and People: Map each RACI role to a named person and a backup.
  • Summary: key numbers calculated automatically from your data
  • Drop-down lists, worked example rows and formulas you can rely on

How to use it

  1. Rename the eight role columns to match your project (for example, Data Lead or Security Lead). Keep role names, not people's names, in the column headers; renaming headers does not break the formulas.
  2. On the Roles and People sheet, map each role to a named person, organization and backup.
  3. List activities and deliverables by phase on the RACI Matrix sheet. Use outcomes or deliverables (for example, 'Sign off test strategy') rather than vague verbs like 'support'.
  4. Assign R, A, C or I to each role using the dropdowns. Use A/R where the same role is both accountable and doing the work.
  5. Fix every row the Check column flags. Each activity needs exactly one A and at least one R.
  6. Review the Summary: a role with many A or R entries may be a bottleneck; a role with only I entries may not need to be on the matrix.
  7. Walk the matrix through with the team and sponsor, agree it, and revisit it at each phase gate.

Who it's for
