Transformation programs succeed or stall on people, and most teams only map stakeholders once at kickoff. This workbook makes stakeholder management a living routine. Rate each stakeholder's influence and interest from 1 to 5, record their current and target stance, and the register assigns a power/interest quadrant, a priority score and a stance gap. A formula-driven 5 by 5 grid shows where everyone sits, a quadrant summary recommends the engagement approach, and the engagement plan tracks channels, owners and next touchpoints with overdue alerts. Built for consultants, program managers and change leads running ERP, operating model or other business transformation programs.

What's inside

  • Stakeholder Register: Rate influence and interest 1-5 (3+ = high). Quadrant, priority and stance gap calculate automatically.
  • Engagement Plan: Planned touchpoints per stakeholder. Name and quadrant fill from the register; overdue items are flagged.
  • Power-Interest Grid: Count of stakeholders by influence (rows) and interest (columns). Top-right cells need the most attention.
  • Quadrant Summary: Stakeholders, stance and planned touchpoints by quadrant, with the recommended approach.
  • Summary: key numbers calculated automatically from your data
  • Drop-down lists, worked example rows and formulas you can rely on

How to use it

  1. On 'Stakeholder Register', list individuals or groups with a unique ID (S01, S02...). Use roles rather than personal opinions in shared versions of the file.
  2. Rate Influence (ability to shape decisions, budgets or adoption) and Interest (how much the change affects or concerns them) from 1 to 5. Scores of 3 or more count as high for the quadrant.
  3. Record the current stance and the stance you need by a defined milestone. The Stance gap column shows how many steps you need to move each person; positive numbers need action.
  4. Fill 'What they need from us' with concrete items: data, a demo, a decision forum, reassurance on jobs or workload. This drives the engagement plan.
  5. On 'Engagement Plan', add at least one row for every Manage closely stakeholder and anyone with a positive stance gap. Set an owner, channel, frequency and the next touchpoint date.
  6. Review 'Power-Interest Grid' and 'Quadrant Summary' in each steering or PMO meeting. Update ratings when roles, sponsorship or sentiment change.
  7. Treat this file as confidential. Stakeholder assessments are sensitive; share the engagement plan widely but restrict the register.
